The Build Loop is a four-mode operating model. Read the framework, download the PDF, and run your first loop.

The four modes

If you'd prefer to read the framework before starting, here's the structure:

  1. Frame — Define the problem with precision before any artefact is created
  2. Create — Build the smallest artefact capable of generating meaningful feedback
  3. Validate — Expose the artefact to external reality and measure outcomes
  4. Decide — Convert evidence into a formal decision

Before you start: the three signals

Every loop is anchored by three business signals — the real pressures that make inaction costly.

Revenue pressure — A business metric is moving in the wrong direction and the team is being asked to act.

Customer friction — Real users are encountering the problem repeatedly and the evidence has reached a threshold that demands action.

External forcing function — A competitor move, regulatory change, platform shift, or strategic commitment has created a deadline that makes continuing without a decision costly.

Without signals, a loop is a hypothesis. With signals, it's a decision with commercial stakes.
